Why You Can Know Change Is Coming and Still Not Be Ready for It

Here's a scenario that happens far too often:
The reorg was announced weeks in advance. Leadership was transparent. There were town halls. FAQs. A dedicated Slack channel. A carefully crafted communication plan that the HR team spent months developing.
And when the change actually landed?
People fell apart anyway.
Disengagement. Anxiety. Paralysis. A flood of “Can I talk to you for a minute?" conversations that nobody had time for. Productivity tanking. Leaders who seemed totally fine in the town hall suddenly unable to make a simple decision.
And the response from leadership is almost always some version of: "We told them. We were transparent. We don't understand why this is so hard."
I understand why. I lived a perfect little metaphor for it recently.
I just got back from Indonesia and on the way we had an eight-hour layover in Jakarta. Eight hours. More than enough time to make our connection.
It wasn't until it was time for us to find our gate that we realized we needed to change terminals. A worker told us we needed terminal 2. Oh boy. We run outside and jump on the shuttle - that was taking forever because it was the EMPLOYEE SHUTTLE - and get back in line.
Get to the front of the line to learn I had messed up what airline we were flying and we needed to be at terminal 3. What the???? Ran back out, hopped in a taxi and told him we were in a huge hurry. He’s on his phone. Terminal 3 feels like it’s 18 miles away.
We finally make it - to the right place - and get to the gate with minutes to spare.
Eight hours of advance notice. And we were still unprepared!
And here's the thing - my stress hormones did not care that we had eight hours. The moment the uncertainty hit, my amygdala fired and my body went full threat response. Racing heart. Tunnel vision. The works.
Because knowing change is coming and being ready for it are two completely different things - and your brain is the reason.
Transparency Is Not Preparation
Let's get something straight right away: Transparency is good. Communication matters. Keeping people informed is absolutely the right thing to do.
But here's what most change management approaches get wrong: they treat communication as preparation.
They assume that if people have enough information, enough time, and enough clarity about what's coming, they'll be ready to handle it.
That assumption is not how your brain works.
Information is processed by your cognitive brain - your prefrontal cortex, the rational, logical, planning part of you. And yes, information helps that part of your brain understand what's happening.
But change isn't processed by your cognitive brain first.
It's processed by your survival brain first.
And your survival brain doesn't care how well-crafted the communication plan was.
Meet Anticipatory Stress (Your Brain's Least Helpful Superpower)
Here's the part nobody tells you: Knowing that change is coming doesn't reduce the stress response. In many cases, it extends it.
Your brain has the remarkable ability to project into the future - to imagine, anticipate, and mentally simulate events that haven't happened yet. It's one of the things that makes humans uniquely capable of planning and problem-solving.
It's also one of the things that makes us uniquely capable of suffering in advance.
When your brain perceives a future threat like a reorg, a leadership transition, a market disruption that's coming but not here yet, it doesn't wait for the threat to arrive before sounding the alarm. It starts generating a stress response now.
Cortisol begins to elevate. The amygdala goes on high alert. The nervous system enters a sustained state of vigilance - scanning, monitoring, preparing for impact.
And here's what makes this particularly brutal: the stress response to an anticipated threat can actually last longer than the response to the change itself.
Because at least when the change lands, the brain has something concrete to respond to. It can begin processing. It can start adapting.
But in the anticipation phase? The threat is more ambiguous. The timeline is uncertain. The outcome is unknown. And your amygdala absolutely hates ambiguity - because in evolutionary terms, the unknown almost always meant something dangerous.
So while your leaders are running town halls and distributing FAQs, your people's nervous systems have already been running a low-grade stress response for weeks. Sometimes months.
By the time the change lands, they're not starting fresh. They're already depleted.
The Specific Chemistry of Waiting
Let me get a little more specific about what's happening in the body during the anticipation phase, because understanding this changes everything about how you prepare.
Sleep degrades. Elevated cortisol disrupts the sleep your brain needs to consolidate information, process emotion, and restore cognitive capacity. Your people are coming into each day of the anticipation period a little less resourced than the day before. Weeks of this is significant.
Decision-making narrows. The stress response evolved to narrow focus to the immediate threat. Great for predators. Terrible for strategic thinking about what an organizational change means for your team, your role, or your future. People in anticipatory stress aren't thinking broadly. They're tunnel-visioning.
Threat perception amplifies. Cortisol lowers the amygdala's firing threshold, making it more reactive, more trigger-happy, more likely to read neutral events as threatening. That offhand comment from a manager becomes evidence of something sinister. That meeting invite with no context becomes proof of the worst-case scenario. This is not paranoia - this is cortisol doing its job.
Team cohesion degrades. Chronic stress suppresses oxytocin, the neurochemical responsible for trust, connection, and psychological safety. Which is why teams often start to fragment during prolonged periods of anticipated change. The chemistry of cohesion is being actively undermined while you're trying to build alignment.
All of this is happening while you're running your communication plan.
What Physiological Preparation Actually Looks Like
So if transparency isn't enough - if information doesn't regulate the nervous system - what does?
Here are four science-backed tools that work at the level where the problem actually lives. These aren't replacements for good communication. They're what has to happen alongside it for the communication to actually land.
1. Change the Label
Psychologist Wendy Mendes at UCSF has spent years researching what happens in the body when we label a stressor as a threat versus a challenge - and the physiological difference is significant.
A threat response constricts blood vessels, spikes cortisol, and narrows thinking. A challenge response increases blood flow in a way that's closer to excitement with better cognitive performance on the other side.
The remarkable part? The label is trainable. You can deliberately shift your appraisal and your chemistry shifts with it.
How to use it practically:
- Instead of "This reorg could cost me my job" try "This reorg is going to require everything I've got and I'm going to find out what I'm capable of."
- Instead of "I don't know if I can handle this" try "I haven't had to deal with this exact thing before, which means I'm about to get better at something."
This isn't toxic positivity. It's not pretending the change isn't hard. It's a deliberate cognitive shift that produces a measurably different hormonal profile - one that gives you access to more of your brain when you need it most.
For leaders: before your next change announcement, spend five minutes helping your team reframe the upcoming change as a challenge rather than a threat. Be specific. Name what capabilities it will build, what problems it will solve, what it says about the organization's ambition. You're not spinning, you're using neuroscience.
2. Stop Suppressing. Start Reappraising.
Stanford psychologist James Gross spent decades researching what happens physiologically when we suppress our emotional response to stress versus when we reappraise it.
Suppression by pushing the emotion down, keeping the poker face, or soldiering on actually increases physiological stress markers. Your cortisol stays elevated. Your heart rate stays up. Your body is still fully in the stress response. You've just put a lid on the expression of it, which takes additional cognitive energy and makes the underlying chemistry worse.
Reappraisal by genuinely shifting how you think about the meaning of what's happening measurably decreases physiological stress markers. The body actually responds differently. The chemistry changes.
The difference matters enormously during change, because suppression is exactly what organizations implicitly reward. Leaders who "stay calm" and "don't show weakness" are often just suppressing - burning cognitive fuel to maintain composure while their stress chemistry runs unchecked underneath.
How to use it practically:
- When change feels threatening, don't ask "how do I not feel this way." Ask "what else could this mean?” - and mean it.
- Ask what this change say about where the organization is going.
- Ask yourself what navigating it successfully says about you.
- Ask yourself "What's possible on the other side of this that wasn't possible before?"
Reappraisal isn't about finding a silver lining - it's about genuinely expanding the meaning of what's happening so the brain has more to work with than just threat.
For leaders: the way you talk about change in front of your team is either suppression or reappraisal - and your people can tell the difference even when you can't. "We're going to get through this" is suppression. "Here's what I actually think this makes possible" is reappraisal. One closes the room down. The other opens it up.
3. Reduce the Prediction Errors
This one requires a small but important piece of neuroscience that changes everything about how you understand resistance to change: Your brain is not a passive receiver of information. It's a constant, tireless prediction machine.
Every moment of every day, it's generating predictions about what's going to happen next - based on everything it's experienced before - and then comparing those predictions to what actually happens.
When reality matches the prediction? Smooth sailing. Minimal cognitive effort. Barely registers.
When reality doesn't match the prediction? Prediction error. The brain has to work hard to update its model of the world. That work is effortful, uncomfortable, and metabolically expensive - not to mention it feels very much like threat.
This is called predictive coding, and it explains something that confuses leaders constantly: why even positive, obviously good change is exhausting and resisted.
It's not because people don't understand the change is good. It's because every gap between what they expected and what's now true is a prediction error their brain has to process. Multiply that across every aspect of a reorg - new reporting lines, new processes, new colleagues, new priorities, new ways of being evaluated - and you have hundreds of simultaneous prediction errors hitting an already stressed nervous system.
How to use it practically:
- Reduce the number of simultaneous prediction errors wherever possible. Don't change everything at once. Sequence change so the brain has time to update its model before the next wave hits. Where you can keep something familiar - a meeting rhythm, a team ritual, a reporting structure - keep it.
- Give people accurate predictions to replace the ones that are breaking. Uncertainty isn't just emotionally hard - it means the brain has nothing to build predictions from, so it defaults to worst-case scenarios. The more specifically and accurately you can tell people what to expect - even if what you're describing is hard - the more you're helping their brains do the update work efficiently.
For leaders: your communication plan shouldn't just explain the change. It should give people's brains a new set of accurate predictions to run on. "Here's exactly what your Monday morning will look like in 60 days" is more neurologically useful than "we're excited about the direction we're heading."
4. Protect the Time Horizon
This last one is the one that explains some of the worst decisions you've ever watched - or made - during periods of intense change.
Research in behavioral neuroscience shows that stress causes the brain to dramatically overweight immediate relief and underweight future consequences.
In plain language: stress makes you short-sighted. Not metaphorically. Literally.
The time horizon your brain is actually working with shrinks under cortisol load and decisions that would never make sense in a calm state start to feel completely rational when you're running hot.
This is why talented leaders make reactive calls during change that they later can't explain. Why teams default to what's comfortable rather than what's strategic. Why organizations that are under pressure make cost cuts that solve for this quarter at the expense of the next three years.
The decision-making isn't failing because the people are bad at their jobs: the decision-making is failing because stress has narrowed the time horizon the brain is actually operating from.
How to use it practically:
- Build a "future self" step into high-stakes decisions made during change. Before committing to any significant call, explicitly ask: how will I assess this decision in six months? In two years? Not as an abstract exercise - as a genuine way to expand the time horizon beyond what stress is currently allowing.
- Delay irreversible decisions wherever possible during peak stress windows. Not indefinitely, but long enough for cortisol to come down. The research is clear that decision quality improves measurably when the stress response has had time to partially resolve. If you can sleep on it, sleep on it. If you can wait 48 hours, wait 48 hours.
- Name this temporal discounting explicitly in your leadership team. When you're in a high-stress change environment and someone proposes a reactive short-term fix, call it by name: "I wonder if we're temporal discounting right now - what does this look like if we zoom out 18 months?" You normalize the phenomenon, you slow the decision down, and you bring the prefrontal cortex back into the room.
The Bottom Line
Knowing change is coming doesn't prepare you for it. Understanding how the brain responds to it does.
Most organizations invest everything in the communication plan and nothing in physiological preparation and then wonder why people fall apart anyway.
Change your labels. Reappraise instead of suppress. Reduce the prediction errors. Protect the time horizon.
Do that before the change lands and you'll see a categorically different level of performance on the other side of it.
Your people aren't failing at change. They just haven't been given what their nervous systems actually need to succeed at it.
