My wife and I were in the middle of an extended trip through Indonesia and on this particular day we were going from Komodo to Raja Ampat. Our overnight flight was delayed 3 times, we race to the ferry terminal at 7:00 am to catch the 9:00 am ferry, and it’s canceled. The next ferry is at 2:00 pm, so we sit in a cement parking lot for 5 hours waiting. No food. Nowhere to go. Just... waiting.
We make the ferry (3 hour ride), then transfer to a long boat for the 60 minute ride. It wasn’t the “slow boat to China”, but I'm not joking when I say we got passed by a dragonfly.
By the time we arrived, I hadn't slept, my only nutrition had been half a PowerBar and a handful of pistachio nuts...and did I mention it’s HOT?

Here's what I want you to know: that wasn't weakness.
That was your brain doing exactly what it was designed to do.
The problem is, it was designed to do it 200,000 years ago.
Meet Your Threat Detection System (It's Running Your Reactions to Change)
Deep inside your brain lives a tiny, structure called the amygdala.
Its one job - the job it has been doing since before humans had language, offices, or quarterly earnings calls - is to scan your environment for danger and sound the alarm.
See a predator? ALARM.
Hear a suspicious noise? ALARM.
Get an all-hands calendar invite with no agenda? ALARM.
(I'm only half kidding on that last one.)
Here's the thing: your amygdala cannot tell the difference between a physical threat and a professional one.
To your brain, a reorg is a giant snake that just slithered out in front of your foot. A market disruption is a predator. A leadership change is an unknown rustling in the bushes.
It doesn't matter that you're in a conference room in your business casual best. Your nervous system responds to organizational uncertainty the same way it responds to being chased because from a biological standpoint, uncertainty is danger.
AND CHANGE IS UNCERTAINTY ON STEROIDS.
What Actually Happens in Your Body When Change Hits
When your amygdala fires the alarm, your brain triggers a cascade of chemical events designed to protect you and keep you alive.
Adrenaline spikes. Your heart rate jumps. Blood rushes to your large muscle groups (great for running, not great for strategic planning). Your body is preparing to fight or flee - not to calmly evaluate a 47-slide deck about the new organizational structure.
Cortisol floods your system. This is your primary stress hormone, and in small doses, it's helpful. But chronic cortisol - the kind that happens when change is constant, overlapping, and never-quite-resolved - starts doing real damage. It literally shrinks the hippocampus (the part of your brain responsible for memory and learning), makes your amygdala (stress response) more active, disrupts sleep, and tanks your immune system.
But here's the real kicker:
YOUR PREFRONTAL CORTEX GOES OFFLINE.

Here's what I need you to understand: you cannot positive-think your way out of a stress response.
Telling someone whose amygdala has fired, whose cortisol is elevated, and whose prefrontal cortex has reduced blood flow to "just be more open to change" is like telling someone with a broken leg to run it off.
The biology doesn't care about your mindset.
You have to address the chemistry first.
And most organizations? They skip that part entirely. They invest in change management communication strategies, stakeholder alignment frameworks, and leadership training programs - all of which require a regulated nervous system to actually land.
They're installing software on a computer that's in the middle of a system crash.
The Compounding Problem Nobody's Talking About
Here's where it gets really important for leaders and organizations to pay attention:
A single change? Your brain can handle it. The stress response fires, peaks, and - if you give it what it needs - resolves. The nervous system completes the cycle. You hit the reset button. You move forward.
But that's not what's happening right now.
Right now, change isn't episodic. It's the operating environment.
AI disruption. Geopolitical volatility. Market swings. Leadership transitions. Policy shifts. Team restructures. Every quarter brings a new "exciting strategic direction."
And your nervous system? It's trying to process change number seven before it ever finished processing change number three.
When the chemistry of the stress response never gets the opportunity to reset, it compounds.
Each new change piles onto a nervous system that never recovered from the last one. The cortisol doesn't fully clear. The amygdala stays on high alert. The prefrontal cortex stays partially offline.
This is why change feels harder than it used to. It's not because your people are softer, less resilient, or more dramatic.
It's because their physiological load is higher than it has ever been, and nobody built in the recovery.
What This Actually Looks Like in Your Organization

That senior leader who used to be decisive and is now second-guessing everything? Chronically elevated cortisol is degrading her executive function.
That high performer who seems checked out since the reorg? His nervous system has been in threat mode so long it defaulted to conservation mode.

And that meeting where everyone nodded along but nothing actually changed afterward? You were talking to prefrontal cortexes that weren't fully online.

So What Do You Actually Do About It?
Here's the part where I give you something you can use today. Not a 12-week program. Not a cultural overhaul. Micro Strategies that work at the chemistry level - because that's where the problem lives.
1. Regulate before you communicate.
Before any major change announcement - whether you're the one delivering it or receiving it - your nervous system needs 60-90 seconds of physiological regulation first. Not a deep breath and a "you've got this." A real intervention.
Try the physiological sigh: a deep inhale through the nose, another quick sip of air at the top, followed by a long slow exhale through the mouth. Do it twice. This activates the parasympathetic nervous system (your body's "rest and recover” mode) and begins to lower cortisol before your amygdala has time to go full alarm mode.
It takes 90 seconds. It changes your chemistry. Do it before your next difficult meeting.
2. Name the threat to tame it.
Research from UCLA found that simply labeling an emotion - "I feel anxious about this change" - reduces amygdala activation. Out loud or on paper, both work. This is called affect labeling, and it's one of the fastest ways to bring your prefrontal cortex back online.
This is also why leaders who create space for their teams to voice concerns about change aren't being soft. They're being neurologically smart. Naming what's happening in the room isn’t a complaint session, it’s a regulation strategy.
3. Create physiological completion points.
Your nervous system needs to know that a threat has passed before it will downregulate. In the wild, this happened naturally - you ran from the predator, your body moved, and the stress hormones were flushed out.
In a boardroom, this doesn’t happen. Which is why you have to build it in.
After a high-stress change event, your team needs physical movement (even a 10-minute walk), real recovery time (not back-to-back meetings), and explicit closure signals ("Here's what we decided, here's what happens next, here's when we'll revisit"). These aren't soft perks. They're physiological necessities for the brain to file a change as "resolved" and begin adapting.
4. Stop stacking change without recovery windows.
If you are a leader driving change, this one is for you. The pace at which you're rolling out change initiatives may feel strategic from a business standpoint. But from a neuroscience standpoint, back-to-back change with no recovery is a guaranteed way to compromise the cognitive capacity of the people you need to execute it.
Build in deliberate recovery between major initiatives. Not weeks of doing nothing - actual physiological restoration. Move, sleep, decompress, close open loops. Then introduce the next change. You will get faster, better execution from a regulated team than a burned-out one every single time.
The Bottom Line
Your brain was not built for the pace of change we're living in.
That's not a personal failing. That's not a leadership gap. That's not a generational weakness.
It's biology.
And biology, unlike motivation, actually responds to the right interventions.
The organizations and leaders who perform best through sustained change aren't the ones who push hardest. They're the ones who understand the chemistry of what change does to the human brain and build recovery into the rhythm of how they work.
Change isn't going to slow down.
Your nervous system doesn't have to break trying to keep up with it.
